What Our Typical 12-Month 3PL Relationship Actually Looks Like

Most 3PL operators we work with don't just buy a racking system and disappear. The typical relationship runs at least 12 months — sometimes much longer — because warehouse needs shift constantly. A new client contract arrives, SKU profiles change, forklift fleets get upgraded, or they realise the original layout doesn't quite match actual picking flow. We've learned to plan for this from day one, and the operators who get the best results are the ones who treat us as a long-term partner, not a one-off supplier.

Month 0–1: The First Site Visit and What We're Really Looking For

When a 3PL operator contacts us, the first conversation is rarely about price. It's about capacity: how many pallets, what kind of rotation (FIFO or LIFO), what forklift fleet, and crucially, what kind of clients they're planning to serve. A 3PL handling fast-moving consumer goods has completely different racking needs than one storing slow-moving industrial spares.

We visit the site — usually a bare or partly fitted warehouse in Tuas, Jurong, or the Airport Logistics Park — and take measurements that go beyond floor area. We check:

  • Slab capacity and flatness: Older industrial slabs sometimes can't handle the point loads from fully loaded Selective or VNA racks. We've seen operators quoted systems they physically cannot install because the contractor never asked about the slab.
  • Clear height and obstructions: Beam positions, sprinkler drops, lighting, roller shutters. All of this affects usable racking height.
  • Forklift turning radius and aisle width: If they're planning to use reach trucks, counterbalance, or VNA equipment, aisle width becomes the single biggest determinant of pallet density. Get it wrong by 300mm and you lose an entire rack run.
  • Future expansion zones: Most 3PL operators are optimistic about growth. We mark zones that can be left clear now and filled later without reworking the entire layout.

At this stage, we also ask for their typical pallet load — not the theoretical maximum, but the actual average load per SKU. A 1,200kg pallet load rated to 1,500kg beam capacity sounds safe, but if 20% of their pallets are unevenly loaded or overhanging, we size up. This is the kind of detail that only shows up when you ask the right questions.

Month 1–2: Layout, Quotation, and the Conversation About Trade-Offs

Once we have the measurements and load data, we prepare a layout. This isn't a generic CAD template — it's drawn to the actual site, with the actual forklift fleet, respecting the actual pallet count and rotation needs.

We present at least two options: usually a Selective layout for maximum flexibility, and a higher-density option (Double-Deep or Drive-In) if they have SKUs with enough depth to justify block storage. For 3PLs with very high ceilings and stable, slow-moving SKUs, we sometimes propose VNA with wire guidance, but only if they're committed to the forklift investment and the ongoing maintenance.

This is where the first round of trade-offs happens. Higher density means fewer picking faces. Faster install means possibly lighter-duty components. Lower cost might mean a layout that's harder to reconfigure later. We make these trade-offs explicit, and we tell clients which ones we think are mistakes. If a 3PL is planning to onboard five new clients in the next six months and they want a fixed Drive-In layout, we push back. Hard.

Once they approve the layout and pricing, we move to fabrication. Lead time is typically 3–5 weeks for a standard Selective or Double-Deep system, longer if we're doing custom-height VNA frames or integrating mezzanine picking floors.

Month 2–3: Fabrication, Coordination, and the Little Details That Matter

While we're fabricating the uprights, beams, and bracing in-house, we're also coordinating with the 3PL's other contractors — usually their racking inspector (if pre-appointed), their electrician (for lighting that doesn't clash with rack positions), and sometimes their warehouse management system (WMS) installer, because rack labelling and bin locations need to align.

We've had installs delayed because the epoxy floor coating wasn't fully cured, or because the roller shutter installer ran conduit exactly where we needed to anchor an upright. These aren't our mistakes, but they become our problem if we don't coordinate early. So we do.

For mezzanine systems or racks over a certain height and load, we also handle BCA submissions at this stage. The 3PL doesn't need to chase paperwork — we bundle it into the project timeline and keep them updated.

Month 3–4: Installation and the First Real Test

Installation for a mid-sized 3PL warehouse (say, 800–1,500 pallet positions) usually takes 1–2 weeks. For larger or more complex systems — VNA with mezzanine picking platforms, or multi-zone layouts with different rack types — it can stretch to 3–4 weeks.

We install in sections, so the 3PL can start loading and operating in one zone while we're still installing in another. This is especially important for operators who are onboarding clients under tight deadlines.

The first real test comes when they start loading. We always schedule a post-install walkthrough within the first two weeks of operation. This is when we catch:

  • Pallets that overhang more than expected (because their client's pallets aren't standard 1,100 x 1,100mm)
  • Forklift operators who aren't familiar with the aisle widths and are clipping uprights
  • Beam positions that need minor adjustment because the actual SKU height is slightly different from what was estimated
  • Labelling or bin location tweaks to match their WMS setup

These adjustments are normal. We budget time for them. Operators who try to skip this step and "figure it out themselves" are the ones who call us six months later with damaged uprights and misaligned beams.

Month 4–9: Quarterly Checks, Load Changes, and the Expansion Conversation

After the first few months, the relationship shifts from installation to support. We typically check in quarterly — sometimes because the 3PL requests a safety inspection, sometimes because we're tracking a warranty item, and often because they're considering an expansion.

Most 3PL operators don't get their capacity forecast exactly right. They either underestimate and need more racks within six months, or they overestimate and want to reconfigure for different SKU profiles. We've designed our Selective systems to be modular precisely for this reason: you can add beam levels, extend runs, or even relocate entire sections without scrapping the original install.

Common requests during this phase:

  • Adding a mezzanine picking floor above slower-moving pallet storage, because their e-commerce clients need faster pick-and-pack
  • Converting part of the Selective layout to Double-Deep or Drive-In for clients with deeper SKU inventories
  • Installing cantilever racks in a separate zone for a new client with long, awkward loads (timber, piping, profiles)
  • Upgrading to Heavy-Duty beams in certain zones because actual pallet loads turned out heavier than originally estimated

We don't push these expansions — they emerge naturally as the 3PL's client base grows. But we do flag opportunities when we see them, especially if the operator is storing low-value, slow-moving goods at ground level in a high-rent facility. That's expensive real estate being wasted.

Month 10–12: Phase 2 Planning and What We've Learned

By month 10 or 11, most 3PL clients have a clearer sense of what works and what doesn't. The original layout has been tested under real operating conditions. They know which clients are staying, which SKU profiles are dominant, and where the bottlenecks are.

This is when we sit down and plan Phase 2. Sometimes it's a straightforward expansion into the zones we left clear in Month 1. Sometimes it's a reconfiguration — swapping out part of the original Selective layout for a higher-density system, or adding a second level of mezzanine storage above the existing racks.

We've also had clients come back at this stage because they've taken on a new warehouse and want to replicate the system that worked. That's the strongest signal that we got it right the first time.

Why 3PL Clients Come Back (and Why Some Don't)

The 3PL operators who treat this as a 12-month relationship — not a transactional purchase — get the best results. They loop us in when their client mix changes, they call us for quarterly safety checks, and they plan expansions with us rather than scrambling for emergency capacity.

The ones who don't come back are usually the ones who wanted the cheapest possible option, ignored our advice on slab capacity or forklift compatibility, and then spent the next year dealing with damaged racks and unsafe loading. We can't fix a system that was under-specced from day one, and we won't quote a system we don't believe in just to win the job.

Our view is simple: if you're running a 3PL, your racking is one of the most important capital investments you'll make. It determines your capacity, your operational speed, your safety record, and your ability to onboard new clients. It's worth getting it right, and it's worth working with someone who will still answer the phone 12 months later.
