Converting Selective to Double-Deep: The Upgrade We Refuse

We've fabricated and installed double-deep racking for dozens of Singapore warehouses—3PLs chasing density, distributors outgrowing their footprint, manufacturers trying to delay a second facility. It's a proven system when the conditions are right. But over the past decade, we've also walked away from at least a dozen selective-to-double-deep conversion quotes, because the operator wanted density at any cost, and the cost—in this case—was going to be operational chaos, slab overload, or a forklift fleet that couldn't actually do the work.

This article explains when we say yes to a double-deep conversion, when we say no, and why the site survey matters more than the brochure spec.

What a Selective-to-Double-Deep Conversion Actually Involves

On paper, it sounds simple: take your single-depth selective racks, add a second row of pallets behind the first, and you've just doubled your pallet positions without expanding the building. The forklift picks from the front pallet first, then reaches deeper to retrieve the rear one.

In practice, the conversion involves:

  • Verifying that your forklift has the reach and load centre capacity to handle pallets at the second depth—most standard reach trucks top out at 6 to 7 metres lift height with 1,000 kg at extended reach, and double-deep work pushes that envelope.
  • Recalculating slab load distribution, because you're now concentrating twice the pallet load per aisle footprint—your floor might have been fine for selective at 800 kg per pallet across 3-metre spacing, but double-deep changes the load case.
  • Confirming SKU velocity and retrieval logic—if you're running a high-turnover, low-SKU operation (say, 80% of picks are the same six SKUs), double-deep can work beautifully. If you're picking across 200 SKUs with unpredictable demand, you'll spend half your shift shuffling pallets to reach the back row.
  • Adjusting beam levels and upright gauge if the existing selective system was built light—some catalogue racks we see on site are rated for 800 kg per beam pair, which is borderline when you factor in the additional lateral load and forklift impact that comes with deeper stacking.

We can fabricate every component in-house—uprights, beams, bracing, safety pins. But fabrication capability doesn't override physics or warehouse workflow. If the fundamentals aren't there, we won't quote it.

Three Reasons We've Refused a Double-Deep Conversion

1. The Forklift Fleet Wasn't Specced for It

We had a Woodlands distributor ask us to convert 18 bays of selective racking to double-deep. The operation ran two older electric reach trucks, both rated to 1,500 kg at 6 metres, but with a load centre of 600 mm. Double-deep pallets typically sit 2,400 to 2,700 mm deep from the aisle face, which meant the forks would need to extend well beyond the truck's rated load centre—effectively de-rating the lift capacity by 30% or more.

The client wanted to "make it work" by limiting rear pallets to lighter SKUs. We explained that selective operations don't usually stay disciplined about load segregation once the pressure is on, and that one overloaded rear pallet could tip the mast or damage the beam. We offered to quote a selective reconfiguration with tighter bay spacing instead. They declined; we did too.

2. The Slab Was Already Marginal

On a Jurong project, the existing selective rack was installed years earlier by a different contractor, no PE certification, no mill certs. The client wanted to double the pallet count in the same footprint. We did a site survey and found visible slab cracks near two of the upright footplates, and no record of the slab's design load capacity.

A double-deep conversion would have doubled the point load per upright location. Without a structural engineer's sign-off on the slab—and without knowing whether the existing rack was even built to code—we couldn't proceed. We referred them to a structural PE for a slab assessment first. The client chose to get a cheaper quote elsewhere. We don't know what happened after that, but we do know we weren't going to be the ones who put our name on it.

3. The SKU Profile Made Double-Deep Operationally Worse

A Tuas 3PL operator came to us with 40 bays of selective racking and a plan to convert half to double-deep to accommodate a new client's inbound volume. The problem: the 3PL handled over 150 SKUs with unpredictable pick frequency. Roughly 60% of their daily picks were single-pallet orders across a wide SKU spread.

We walked them through the math: double-deep works when you can load two pallets of the same SKU per lane, so the first pallet out is always accessible. But with 150+ SKUs and sporadic picks, they'd constantly be moving front pallets out of the way to access rear pallets, then moving them back—what's called "honeycombing." The labour cost and pick time would have erased any density gain.

We suggested a narrow-aisle selective layout instead, which gave them 25% more pallet positions without sacrificing FIFO or pick speed. They went with that. It cost more in racking, but less in hourly wages over the next five years.

When a Double-Deep Conversion Actually Makes Sense

We do quote and install selective-to-double-deep conversions when the conditions line up:

  • Low SKU count, high volume per SKU—think beverage distributors, automotive parts consolidators, or food importers with a core catalogue of 20–40 fast-moving SKUs.
  • The forklift fleet is already double-deep capable, or the client is prepared to upgrade to reach trucks or deep-reach forklifts with the correct mast, fork length, and load centre rating.
  • The existing slab has been assessed and can handle the load redistribution, or the client is willing to pay for slab reinforcement (which we can coordinate, though the structural PE and contractor work sits outside our scope).
  • Warehouse management discipline is strong—the WMS or manual inventory system enforces same-SKU lane loading, and the team has been trained on double-deep FIFO protocols.

When those stars align, we fabricate the deeper beams, the heavier uprights if needed, and the bracing to suit. We run the load calcs, provide mill certs, and if the client requests it, coordinate PE certification for racks over the BCA threshold. The installations usually take two to four days depending on bay count, and we do them during off-peak hours to avoid disrupting operations.

What We Do Instead When We Say No

Saying no to a double-deep conversion doesn't mean we walk away. It means we propose what will actually work:

  • Selective reconfiguration—tighter bay spacing, taller uprights, better use of clear height.
  • Narrow-aisle or VNA if the building allows for guided-rail forklifts and the SKU count justifies it.
  • Mezzanine expansion if there's vertical space and the slab can support a raised floor—we fabricate and install mezzanines in-house, and coordinate BCA submissions when required.
  • Drive-in racking for true high-density, low-SKU environments where LIFO is acceptable.

We're not trying to upsell a different system for the sake of it. We're trying to solve the actual problem, which is usually "we've run out of space and can't afford to move yet." Sometimes double-deep is the answer. Often, it's not.

How We Assess a Conversion Request

When a client contacts us about converting selective to double-deep, here's what we do before we quote:

  1. Site visit—we measure the existing rack, check upright condition, confirm beam load rating, and inspect the slab for cracks, spalling, or visible settlement.
  2. Forklift spec review—we ask for the make, model, mast height, fork length, and load chart for every truck that will work the racks. If the client doesn't have the load chart, we look it up or request it from the distributor.
  3. SKU and pick profile discussion—how many SKUs, how many pallets per SKU on average, pick frequency, and whether the WMS can enforce same-SKU lane discipline.
  4. Load calculation—we calculate the new load case (pallet weight × 2 per bay, plus forklift impact, plus seismic if required) and compare it against the slab's documented or assumed capacity.

If everything checks out, we provide a fixed-price quote, a lead time (usually three to five weeks for fabrication, depending on volume), and a proposed install schedule. If it doesn't check out, we explain why and offer an alternative. We'd rather lose a quote than install a system that fails six months in.

Frequently Asked Questions

Can I convert just part of my selective racking to double-deep?

Yes—we've done partial conversions where the client dedicates specific aisles to high-velocity SKUs in double-deep, and leaves the rest selective for mixed picks. The key is making sure your WMS or inventory workflow can support that split, and that the forklift operators understand which aisles operate under which logic. We usually recommend clear aisle signage and a brief training session during commissioning.

Do I need a PE-certified structural engineer for a double-deep conversion?

It depends. If the existing selective rack was never PE-certified and you're significantly increasing the load, BCA may require a PE submission—especially if the rack height exceeds 6 metres or the total load per bay exceeds a threshold tied to building use class. We handle the fabrication and can coordinate the PE submission if required, but the PE's scope (and fee) is separate. We always clarify this during the quotation stage.

How much does a selective-to-double-deep conversion cost?

Every project is different, but ballpark: if you're keeping the existing uprights and we're fabricating longer beams and additional bracing, expect S$180 to S$320 per pallet position added, depending on load rating and bay count. If we're replacing uprights or adding structural reinforcement, it goes up. We don't quote over the phone—we need to see the site first.

What happens if my forklift can't handle double-deep after the conversion?

That's exactly why we check the forklift spec before we quote. If your existing trucks can't safely reach the second depth, you'll either need to upgrade the fleet (which is a separate capital expense, often $40k to $80k+ per truck for a new double-deep-capable reach truck) or stick with a selective layout. We've seen operators try to "make do" with underpowered forklifts, and it always ends in damaged racks, damaged pallets, or unsafe operating conditions. We won't be part of that.

Can you install double-deep racking outdoors or in a shelter?

Yes, but it's rare. Most double-deep systems are indoors because the forklift needs stable ground and protection from wind load, and outdoor slabs often aren't designed for the concentrated point loads. That said, we do fabricate and install outdoor shelters and canopy structures (we've done covered loading bays, material storage shelters, and equipment canopies), and if the project requires outdoor double-deep racking with a shelter overhead, we can coordinate both—but expect additional engineering and a higher cost due to wind bracing and corrosion protection.

The Bottom Line

We've built our racking business on one principle: tell the client what will work, not what's easiest to sell. A selective-to-double-deep conversion can add 40% to 80% more pallet positions in the same footprint—if your forklift, your slab, and your SKU profile support it. If they don't, we'll tell you before you spend a dollar, and we'll propose what will actually solve your space problem without creating a new operational one.
