We've been fabricating and installing pallet flow racks—also called gravity flow or dynamic FIFO racking—in Singapore since clients started asking for strict first-in, first-out rotation at warehouse scale. These systems let you load pallets at the high end of a sloped lane; they roll downhill on a series of rollers or wheels until they reach the picking face, where your team unloads them in the exact sequence they arrived. Done right, flow racks cut travel time, enforce date rotation automatically, and pack more SKU faces into the same footprint. Done wrong, they jam, tip, or run pallets off the end. In this article we're sharing what we've learnt sizing, building, and commissioning flow-rack lanes across cold stores, 3PL hubs, and fast-moving consumer-goods warehouses in Singapore.

How Pallet Flow Racks Actually Work in a Singapore Warehouse

A pallet flow rack is a deep lane of upright frames and beams, fitted with a sloped roller conveyor or wheel track between the beams. The rear (loading) end sits higher than the front (picking) end—usually a 3–5 % gradient, which translates to roughly 30–50 mm drop per metre of lane depth.

Your forklift loads a pallet at the back. Gravity pulls it forward along the rollers until it gently nudges the pallet ahead or reaches a mechanical stop at the pick face. When you pull the front pallet, the next one rolls into position. The cycle repeats. Because the oldest pallet is always at the front, you get perfect FIFO without any extra handling or paperwork.

The lane can be as shallow as two pallets deep or as long as twenty—though we rarely recommend more than twelve pallets per lane in Singapore, because access for maintenance, jam-clearing, and upright inspection becomes difficult, and the cumulative weight on the front brake assembly climbs quickly.

When We Recommend Flow Racks (and When We Don't)

We suggest pallet flow when three conditions line up:

  • Strict FIFO rotation is non-negotiable. Pharmaceuticals, fresh/frozen food, cosmetics with batch expiry—anything where loading the wrong pallet costs you a recall or a write-off.
  • You have multiple pallets of the same SKU. Flow works best when each lane holds one SKU and you're replenishing that SKU regularly. If every pallet is different, selective racking is simpler.
  • You want to reduce forklift travel and aisle count. Loading and picking happen at opposite ends of the same lane, so one truck fills the back while another empties the front, and you can dedicate fewer aisles to replenishment.

We do not recommend flow racks when:

  • Your pallet weights vary wildly within the same SKU. A 400 kg pallet rolling behind an 800 kg pallet will either stall or slam, depending on brake tuning.
  • Your pallets are in poor condition—broken deck boards snag on rollers, and the whole lane stops.
  • You need random access to any pallet at any time. Flow is a queue; if you want the third pallet in line, you must pull pallets one and two first.
  • Your SKU count is very high and pallet quantities per SKU are low. You end up with half-empty lanes and wasted depth.

Lane Depth, Roller Pitch, and Brake Assemblies: What We Size For

Every flow-rack quote we write starts with four numbers: pallet footprint, pallet weight (lightest and heaviest in the same lane), SKU velocity, and maximum acceptable lane depth given your building column grid and aisle layout.

Lane Depth

Longer lanes store more pallets per SKU and use fewer aisles, but they also mean higher upfront cost (more rollers, longer beams, heavier-duty brakes), slower restocking when a lane empties, and more risk that a jammed pallet halts an entire product line. We usually land between four and ten pallets deep for Singapore facilities, balancing density with operational flexibility.

Roller Diameter, Pitch, and Track Configuration

Most of our flow lanes use steel rollers on axles, spaced at 75–100 mm centres, mounted to a steel track that spans beam-to-beam. Lighter-duty lanes (up to 800 kg per pallet) can use polymer wheels on aluminium or steel rails; we've installed those in pharmaceutical and electronics warehouses where floor load and noise matter. Heavier pallets—1,200 kg and above—need larger-diameter rollers and closer pitch to prevent deck-board sag between rollers.

Brake and Speed-Control Devices

This is the part that separates a safe installation from a liability. As each pallet rolls downhill, it accelerates. Left unchecked, it will crash into the pallet ahead (or the picker standing at the front). We fit speed-control brakes—usually magnetic eddy-current separators or mechanical roller brakes—that engage automatically under the pallet base, slowing it to a controlled 0.3–0.5 m/s. The front position gets a positive stop to prevent pallets rolling off the end.

Brake tuning is not a one-size specification. We adjust spring tension, magnet gap, or friction pad pressure on-site during commissioning, testing with your actual pallets—empty, half-full, and maximum load—to ensure smooth deceleration across the weight range you told us about.

Integration with Existing Selective or Drive-In Racks

We often install flow-rack modules inside an existing selective racking footprint, dedicating a few bays to high-velocity SKUs while leaving the rest as conventional pallet positions. The upright frames, beam profiles, and floor anchoring remain compatible; we simply swap static beams for flow tracks in the bays that need FIFO. This hybrid approach gives you the density benefit where it matters and the flexibility of random access everywhere else.

If you're already running drive-in or double-deep racks and want better rotation, flow can replace those lanes—though the economics depend on whether your slab can take the point loads from heavier-duty uprights (flow racks transfer more weight to the front uprights because pallets accumulate there) and whether your ceiling height allows the rear-end elevation.

Slab, Seismic Bracing, and BCA Coordination

Because pallet flow racks are tall, deep, and heavily loaded at the pick face, we pay close attention to three structural considerations:

  • Slab capacity. The front uprights can see concentrated loads above 10 kN per leg when a full lane of pallets queues up. If your slab was poured to 15 kN/m² and you're adding flow racks after the fact, we'll calculate point loads and recommend a structural engineer's sign-off or localised slab strengthening.
  • Seismic and lateral bracing. Flow racks are less stiff in the cross-aisle direction than selective racks of the same height, because the roller tracks don't provide torsional bracing. We add horizontal and diagonal bracing in the rear (non-pick) plane and, when headroom permits, at mid-height.
  • PE submission for mezzanine-height flow. If your flow rack sits under or beside a mezzanine, or if the top beam is above 6 metres and the system is classed as a permanent structure, BCA may require a Professional Engineer's certification. We coordinate that submission as part of the project; the PE reviews our shop drawings, confirms load paths and bracing, and stamps the plans before we fabricate.

Installation, Commissioning, and Operator Training

Flow-rack installation follows the same sequence as selective racking—anchor uprights, hang beams, check plumb and level—but the commissioning step is longer. Once the structure is up, we fit the roller tracks, set the gradient (shimming the rear beam if the floor isn't perfectly level), install brake modules, and run live tests with loaded pallets. We watch for roller alignment, listen for binding, measure roll speed at three points along the lane, and fine-tune brake tension until every lane behaves predictably.

Before handover, we walk your forklift operators and warehouse supervisors through the system: how to load without dropping pallets onto the track (a 300 mm drop can bend an axle), how to recognise a jammed roller, and what to do if a pallet stops mid-lane (never push it with the forks; pull it back or call us). We also leave a simple maintenance checklist—monthly roller inspection, quarterly brake check, annual re-lubrication of axles—because flow racks, like any moving system, need routine care.

What to Tell Us Before We Quote

If you're exploring pallet flow for your Singapore warehouse, the conversation goes faster when you can share:

  • Pallet footprint (1,000 × 1,200 mm Euro, 1,100 × 1,100 mm standard Asia, custom?)
  • Weight range per pallet—minimum, typical, and maximum—for each SKU that will share a lane
  • Number of SKUs and how many pallets per SKU you want in each lane
  • Available floor space, column spacing, and ceiling height
  • Forklift type, lift capacity, and whether loading and picking will use the same truck or different ones
  • Slab specification or age of building (so we know whether a structural review is prudent)
  • Any temperature or hygiene requirements (we can supply stainless hardware and sealed bearings for cold stores or food-grade zones)

We'll visit your site, measure the floor gradient (a 20 mm hump over three metres will affect roller performance), confirm door and column positions, and talk through your batch rotation and restocking routines. Then we'll draw a lane layout, calculate loads, specify roller type and brake configuration, and give you a fixed-price quotation that includes fabrication, delivery, installation, and on-site commissioning.

Frequently Asked Questions

How much does a pallet flow rack cost per lane in Singapore?

Cost depends on lane depth, pallet weight, roller specification, and brake complexity. As a rough guide, a four-pallet-deep flow lane for 800 kg pallets will cost more per pallet position than a static selective bay, but less per position than a fully automated shuttle system. Can you retrofit flow tracks into my existing selective racking?

Yes, provided the existing uprights and beams are rated for the additional load and depth. We measure your current rack profile, check the beam capacity against the cumulative pallet weight, and either reuse the frames (swapping in flow tracks) or upgrade the beams if needed. It's one of the most common requests we receive from 3PL operators adding FIFO capability bay by bay.

What happens if a pallet jams halfway down the lane?

Jams are rare when pallets are consistent and rollers are maintained, but they do happen—usually because a deck board has split or a pallet corner is hanging over the track edge. The safe fix is to pull the jammed pallet backward with the forks (never push forward), clear the obstruction, and reload. We design every lane with enough side clearance for a standard forklift to enter from the loading end if needed, and we train your team on the procedure during commissioning.

Do pallet flow racks need more maintenance than static racks?

Yes, because they include moving parts. Rollers should be inspected monthly for debris, bent axles, and bearing wear; brakes should be tested quarterly to ensure consistent pallet speed; and the entire track should be wiped down and re-lubricated annually. Can flow racks work in a cold store or freezer environment?

Absolutely. We've installed flow racks in –25 °C freezers for frozen-food distributors. The key changes are stainless-steel or galvanised rollers (to resist condensation and ice), sealed or shielded bearings, and low-temperature grease. Brake calibration also shifts slightly, because cold pallets and cold rollers have different friction coefficients than ambient ones. We test with chilled or frozen dummy loads during commissioning to confirm performance.
