We've converted six warehouses from selective or double-deep racking to Very Narrow Aisle (VNA) systems over the past eight years. The racking itself is straightforward — we design taller frames, add wire guidance channels, and recalculate the beam loads. The real constraint is always the floor. VNA turret trucks demand FM2 flatness (±2mm deviation per 2-metre straightedge), and most Singapore warehouse slabs built for reach trucks in the 2000s and 2010s don't meet that specification. We won't quote a VNA conversion until we've done a floor flatness survey with a laser level, because the remedial work — if needed — can cost more than the racking itself.

Why VNA floor flatness matters more than selective or drive-in

Selective pallet racking and drive-in systems are forgiving. A reach truck or counterbalance forklift has four wheels on the ground, wide wheelbases, and hydraulic masts that self-stabilise. We've installed selective racks on slabs with 5mm to 8mm deviations over 3 metres and never had an issue — the forklift compensates, the operator adjusts, and the loads stay stable.

VNA is different. Turret trucks run on rails or wire-guided tracks at speeds up to 10 km/h in aisles as narrow as 1.6 to 1.8 metres. The mast is fixed; the forks rotate. If the floor dips or crowns by more than 2mm over a 2-metre span, the truck's guidance system fights the slab, the wheels chatter, and the mast can list enough that the forks won't seat cleanly into the beam. We've seen operators abort picks because the truck won't track straight, and we've seen beam end-plates damaged because forks entered at an angle.

This isn't a racking fault. It's a slab constraint, and it's the first thing we check.

How we survey floor flatness before quoting VNA conversions

When a client asks us to convert an existing warehouse to VNA, we start with a site visit and a proper flatness survey. We don't rely on the original structural drawings or the builder's as-built — slabs settle, joints crack, and surface wear is uneven.

Our process:

  • Laser level and 2-metre straightedge: We grid the proposed VNA aisle runs at 2-metre intervals and measure deviation perpendicular to the aisle direction. FM2 tolerance is ±2mm per 2m; anything beyond that flags the zone.
  • Joint inspection: We map expansion joints, control joints, and any visible cracks wider than 2mm. VNA guidance wire needs to cross joints cleanly, and if a joint has shifted vertically (lipping), we note the offset.
  • Surface hardness: We check for surface dusting, spalling, or soft topping. VNA wheels and rails generate concentrated line loads; if the surface isn't hard-trowelled or power-floated to at least 40 MPa, we flag it for grinding or overlay.
  • Existing rack anchor scars: If the warehouse is being reconfigured, old anchor holes and epoxy stubs can interfere with new baseplate positions or wire channels. We photograph and measure these.

We compile the survey into a flatness report with photos and a zone-by-zone go/no-go assessment. If the slab passes FM2 in the proposed aisles, we quote the VNA racking and wire guidance as a turnkey package. If it doesn't, we refer the client to a concrete remediation contractor for grinding, levelling compound, or diamond polishing, and we requote once that work is certified.

What remedial work looks like when the floor doesn't meet FM2

About half the warehouses we've surveyed for VNA conversion needed some form of floor remediation. The scope depends on how far off the slab is and where the deviations sit.

Diamond grinding (most common)

If the slab is generally sound but has high spots, crowning along joints, or light surface waviness, diamond grinding can bring it into FM2 tolerance. A contractor runs a planetary grinder with diamond segments over the aisle footprint, removing 1mm to 3mm of surface and exposing aggregate. It's dusty, noisy, and takes one to three days depending on area. Cost typically ranges from $8 to $15 per square metre for the aisle runs — which adds up when you're converting 2,000 to 3,000 m² of warehouse.

We don't do the grinding ourselves (not our trade), but we coordinate with the contractor and verify the post-grind flatness before we start the racking install.

Self-levelling overlay (for low spots and joint lipping)

If the slab has dips, settlement troughs, or joints that have dropped, grinding won't help. The contractor pours a self-levelling cementitious overlay (typically 3mm to 10mm thick) over the affected zones, feathering it into the surrounding slab. The overlay needs 7 to 14 days to cure and harden before we can anchor racks or install wire guidance. This work is more expensive — $25 to $50 per m² depending on thickness and prep — and it extends the project timeline.

We've had two conversions where the client decided not to proceed after seeing the overlay quote. The juice wasn't worth the squeeze; they stayed with double-deep and accepted the lower density.

When the floor is too far gone

We've walked away from one VNA conversion quote because the slab was 30 years old, riddled with shrinkage cracks, and had differential settlement up to 12mm across a 10-metre span. Grinding and overlay would have been a band-aid. The structural engineer recommended a new topping slab or abandoning VNA entirely. The client ended up installing taller selective racking with side-shifters instead — still gained 40% capacity, no floor work required.

Wire guidance vs. rail guidance: floor implications

Most VNA systems in Singapore use wire guidance rather than physical rails, and that changes the floor prep slightly.

Wire guidance embeds a low-frequency inductive wire in a shallow saw-cut groove (typically 10mm wide, 20mm to 30mm deep) down the centre of each aisle. The turret truck's sensors follow the wire. The groove is filled with epoxy or polyurethane after the wire is laid. This system is cheaper to install than rails, easier to modify, and less affected by minor floor deviations — but the floor still needs to meet FM2, because the truck's wheels are running directly on the slab.

Rail guidance (less common here) uses steel angle or flat bar bolted or epoxied to the floor on either side of the aisle. The truck's guide wheels ride against the rails. This mechanically enforces the aisle centreline, but it requires near-perfect rail alignment — any twist or heave in the slab translates directly to the rail, and you end up shimming or grinding anyway. We've only done rail-guided VNA once, for a client with an exceptionally flat new slab and a preference for mechanical guidance. It worked, but wire is our standard recommendation.

VNA racking design differences vs. selective

Once the floor passes muster, the racking design is the next piece. VNA frames are taller (often 10 to 14 metres vs. 6 to 9 metres for selective), uprights are heavier-gauge (typically 2.5mm to 3.0mm cold-roll), and we add more horizontal and diagonal bracing because the truck doesn't touch the rack — only the forks do, at full extension and height.

We also design for tighter beam pitch (often 75mm or 100mm vertical intervals instead of 50mm) and use deeper beams to control deflection. A 2,000 kg pallet load at 10 metres high, cantilevered off a single beam pair, generates significant bending moment. We run the beam deflection calcs to L/200 or better, and we PSB-test the upright-beam connection at the actual load case.

VNA racks are PE-stamped as a matter of course — BCA and SCDF both treat them as fall-risk structures due to height and aisle width. We coordinate the PE submission as part of the package; it typically adds two to four weeks to the design phase.

When VNA conversion makes sense (and when it doesn't)

VNA conversions pencil out when:

  • Your SKU velocity and pick frequency justify the turret truck investment (they're not cheap).
  • Your warehouse has ceiling height of at least 9 metres clear, ideally 11 to 13 metres.
  • Your floor is less than 15 years old, hard-trowelled, and shows no major cracking or settlement.
  • You're storing high-value or slow-moving SKUs where density beats pick speed.

VNA conversions usually don't make sense when:

  • Your slab needs more than $40,000 in remedial work (rough rule of thumb).
  • Your ceiling is under 8 metres — you won't gain enough levels to justify the cost and complexity.
  • Your operation is high-churn, fast-pick — selective or double-deep with reach trucks will be faster and cheaper.
  • Your building has a short remaining lease (under 5 years) — the ROI timeline is too tight.

We've talked three clients out of VNA conversions in the past five years, and in each case they ended up with a double-deep or taller selective layout that delivered 70% of the density gain at half the cost and no floor risk.

Our VNA conversion process, start to finish

When the numbers work and the floor checks out, here's how we run the project:

  1. Week 0–2: Site survey, floor flatness report, existing rack audit (if applicable), forklift specs, SKU load cases.
  2. Week 3–5: Layout design, beam/upright sizing, PE calculations, wire guidance routing, BCA/SCDF submission prep.
  3. Week 6–8: PE stamp secured, BCA submission lodged (if required), fabrication drawings issued to our cold-roll workshop.
  4. Week 9–12: Frames and beams fabricated in-house, wire guidance materials ordered, forklift dealer coordinates turret truck commissioning date.
  5. Week 13–15: Existing racks dismantled (if any), floor cleaned and marked, wire guidance grooves saw-cut and wire laid, uprights erected, beams installed, PE inspected.
  6. Week 16: Turret truck delivered, guidance calibrated, load testing, handover and operator briefing.

Total timeline is typically 14 to 18 weeks from signed quote to handover, assuming no major floor remediation. If grinding or overlay is required, add 2 to 4 weeks before we start the racking install.

Frequently asked questions

Can we convert our existing selective racking to VNA, or do we need all new frames?

You need new frames. Selective rack uprights aren't tall enough, aren't braced for VNA lateral loads, and aren't designed for the beam pitch and deflection limits VNA demands. We can sometimes reuse beams if they're in good condition and meet our deflection spec, but frames are always new. We'll dismantle your existing racks carefully and buy back serviceable beams and frames at scrap-plus rates if you like — it offsets some of the cost.

How accurate does the floor flatness really need to be?

FM2 is the industry standard: ±2mm deviation measured with a 2-metre straightedge, perpendicular to the aisle direction. Some turret truck manufacturers will warranty operation on FM1 floors (±3mm per 3m), but we don't recommend it — you'll get wheel chatter, guidance faults, and higher maintenance. If your floor is marginal, we'll flag the zones and let you decide whether to remediate or accept the risk. We won't install wire guidance or sign off on the PE inspection if the floor is out of spec.

What happens if the floor settles after we install VNA?

If the building is less than 10 years old and the slab was properly compacted and post-tensioned, settlement is rare. If it does happen — usually due to subgrade issues or nearby piling works — the wire guidance can be re-routed or the affected aisle re-levelled with overlay. We've never had a post-install settlement issue on any of our VNA projects, but we do recommend an annual floor flatness check as part of your rack inspection schedule. Most turret truck service contracts include guidance calibration, and the technician will spot floor issues early.

Can we install VNA in part of the warehouse and keep selective in another zone?

Yes, and we've done exactly that on four of our six VNA conversions. The trick is designing the transition cleanly — VNA aisles are 1.6 to 1.8m wide; selective aisles are 2.8 to 3.2m. We typically run the VNA zone along one side or the back of the warehouse, with a cross-aisle separating it from the selective zone. The floor flatness requirement only applies to the VNA aisles, so if your slab is patchy, you can limit the VNA footprint to the good zones and save on remediation cost.

Do you handle the turret truck supply, or do we source that separately?

We don't supply forklifts — that's not our trade. We design the racking and wire guidance to suit whatever turret truck model you choose (or already own), and we coordinate with your forklift dealer to ensure the guidance system, aisle width, and beam height all match the truck's specs. Most of our clients buy or lease the turret truck from a local dealer (Linde, Toyota, Jungheinrich are common), and we liaise with the dealer's commissioning team during install to calibrate the wire guidance.
