Installing Racking Without Shutting the Warehouse: How a Phased Job Works
The racking question that comes up most often is not what system to buy. It is a scheduling one: we cannot stop, so how does this actually happen?
A warehouse that shuts for a week to be re-racked is a warehouse that has stopped shipping for a week. For most operations that is not a cost to be managed, it is simply not available. So the work has to happen around the operation, and how well that is planned decides whether it takes three weekends or three months.
Here is how a phased racking installation is actually put together, what makes a site easy or hard to phase, and the questions to answer before anyone quotes it.
The constraint is floor space, not labour
The instinctive assumption is that a live installation is slow because installers have to work carefully around people. That is part of it, but the real constraint is simpler: to build racking in a space, that space has to be empty. To empty it, the stock in it has to go somewhere.
Everything else follows from that. A warehouse running at 60% capacity is straightforward to phase, because there is somewhere to put things. A warehouse running at 95% has no slack, and the first question is not about racking at all — it is where the stock for the first bay goes.
This is why two sites with identical racking scopes get very different programmes, and why "how full are you" is the first thing worth answering honestly.
The four ways a job gets phased
1. Zone by zone, using a rolling void
The most common approach. One area is cleared, built, and refilled; the stock that came out of it goes into the area just completed, which frees the next zone. It needs one genuinely empty area to start — the "seed" space — and after that the void travels through the building.
The whole plan lives or dies on that first space. Where none exists, it has to be created: temporarily double-stacking on the floor, hiring a container for the yard, or taking a short-term unit nearby.
2. Outside operating hours
Evenings, weekends, or a shutdown period. This is the cleanest for operations and usually the most expensive per hour, and it has limits that are not about money: landlord rules on working hours, lift bookings in a multi-storey building, security access, and whether anyone from your side has to be present. 3. Aisle by aisle, keeping the rest live
Workable where the layout allows a physical separation between the work area and the operating area. It needs a real barrier and a forklift route that does not cross the work zone. Where a shared aisle is the only way through, this becomes considerably harder and slower, and it is worth pricing against option 2 rather than assuming it is cheaper.
4. Build new first, then decommission
Where there is spare floor area, the new racking goes up in the empty space, stock moves across in one planned migration, and only then is the old racking dismantled. It is the least disruptive of the four and needs the most space, so it is usually available only in a building move or a genuine expansion. What makes a site hard to phase
- Running near capacity. The single biggest factor. No slack means no seed space.
- One access route. If installers and forklifts share the only aisle, they cannot both work.
- Mixed heights or a changed layout. If new racking sits on a different grid from the old, the transition zone between them is dead space until both sides are finished, which eats into the void you were relying on.
- Sprinkler or fire-protection changes. Where the layout affects clearances or head positions, parts of the work may need approval before they can proceed — see sprinkler clearance and racking approval. That is a lead time, not a labour cost, and it should sit at the front of the programme.
- Anchoring and floor work. Drilling and fixing generates noise and dust and needs the area genuinely clear, which is often the step that forces out-of-hours work even on a job that could otherwise be phased in normal time.
What to decide before anyone quotes
A phased job is priced on the plan, not just the steel. These are the answers that let someone quote it properly rather than padding for uncertainty:
- How full is the warehouse, honestly, at its fullest point in the month? Peak matters more than average.
- Is there a seed space, and if not, what could create one? Container, short-term unit, temporary floor stacking.
- What hours are genuinely available? Including landlord restrictions, lift booking and whether your staff must be present.
- What must never stop? Usually outbound despatch. Say so explicitly, because the programme is built around it.
- Is the old racking being reused, scrapped or sold? Dismantling for reuse is slower and more careful than dismantling for scrap, and it changes the sequence.
- What is the real deadline and what is driving it? A lease date behaves differently from a preference.
Two things worth doing regardless
First, plan the stock movement, not just the build. The heaviest cost in a phased job is frequently your own staff moving pallets twice, and that is a cost carried by your operation rather than the installer's invoice. It should be visible in the plan.
Second, do not let the phasing quietly change the design. It is easy to reach the last zone and find that what was originally specified no longer fits the space left. The layout should be designed as a whole first, then divided into phases — never designed phase by phase as you go. The short version
A live installation is a stock-movement problem wearing a racking costume. The steel is predictable; the space to build in is not. Establish how full you are at peak, find or create the first empty area, be honest about what hours are truly available, and have the layout designed as one thing before it is cut into phases.
